Workflow redesign, not technology access, explains the enterprise-AI gap
The early returns from enterprise AI are sharply uneven, and the variable that explains the gap is clear. McKinsey's 2026 work on the "agentic organisation" reports that 55% of high performers redesigned workflows around AI, against just 20% of everyone else. Rather than running AI on top of existing processes, the leaders are reimagining end-to-end workflows as AI-first, with humans positioned above the loop for strategic oversight. Early movers report up to 20% cost-efficiency improvements and 40x increases in innovation access versus laggards. McKinsey describes the "agentic organisation" as the next operating model in D2 (Digital Cognitive Organizations): cross-functional autonomous agentic teams replacing functional silos, humans above the loop.
The AI-native gap will harden into a structural cost-and-innovation advantage by 2027
Over the next 12-18 months expect the gap between AI-native operators and their peers to widen into a structural cost-and-innovation advantage that is hard to close. By 2027, "AI-native" will be a credible category of company, evaluated on cost-to-serve, time-to-decision, and rate of new-capability deployment.
Redesign one core workflow AI-first this quarter — not the org chart
For executives, the question has moved from whether to invest in AI to how to redesign the operating model so that investment compounds. The mistake the laggards are making is overlaying AI on processes designed for paper, email, and meetings. The mistake the leaders avoid is confusing redesign with restructuring: redesign is workflow first, organisation second — get the end-to-end work right and the org chart follows.
Treat the chart first and the work stays where it was. If you sit on the executive team, pick one core end-to-end workflow this quarter and commit to redesigning it AI-first rather than augmenting it. That single redesign tells you more about your operating model's readiness than any platform decision you make this year.
